Recorded milestones tell only part of the story. Look at the pauses and handoffs between them to understand how work actually moves.

## The gaps are part of the process

A task starts, a delivery arrives, a job is completed. These milestones are useful records, but they leave questions about the time in between. Where did work pause? Was the next step ready? Did people have to take a different route?

Those gaps can involve a workstation, an access route, or a handoff between teams. Looking at where activity gathers and how long it remains in view gives an investigation a place to begin. The question is what the pause means for the surrounding work.

## Separate planned waiting from friction

Some waiting belongs in a well-run process. Materials may be staged ahead of a task, equipment may be between scheduled jobs, and a team may be making room for another activity. A stationary object alone does not establish a bottleneck.

Start with one handoff and define what the team expects to happen. Review the relevant period, the surrounding activity, and the available camera coverage. Compare what was observed with the planned sequence before deciding that a delay needs attention.

## Ask a smaller, more useful question

Instead of asking why an entire operation is slow, begin with a specific question: what happened around this work area before the queue formed? A bounded place and period make it easier to compare the observation with what the team remembers.

This is where we see spatial context helping daily operations. It can give people a shared view of the area they are discussing and a way back to the source footage. The team then decides whether the next step is a layout change, a different handoff, or no change at all.
